A wise strategic retreat: Tri-ad’s decision to expand beyond freight forwarding into third-party logistics meant a move to own and operate its own facilities, so it opened a logistics hub in Ottawa. But, says Collier-Smith, “That changed our world into one with very large fixed costs.” (Think: more than $200,000 per month on a long-term lease.) The company wasn’t fully prepared for the financial impact of its expansion, which it financed from its cash flow, squeezing this critical resource. The logistics hub hemorrhaged $856,000 before Tri-ad cut its losses and closed it. And Tri-ad still is struggling with an issue that many companies face: the optimal size of its facilities. “Finding the right balance is very challenging,” says Collier-Shaw.
